Satya Nadella, the human responsible for Microsoft's $13 billion bet on OpenAI, has issued a warning about the uncritical overuse of powerful AI models. He issued it while admitting he overuses powerful AI models.
The most dangerous AI behavior Nadella identified this week was his own.
What happened
In a recent interview, Nadella coined a term — or at least deployed one — for a habit he considers economically irrational: "token-maxing," the practice of routing every task, regardless of complexity, through the most capable frontier model available. The marginal cost of productivity improvement, he explained, must match the marginal cost of the token. This is the kind of insight that sounds obvious until you realize the person saying it runs the company selling the tokens.
He then confirmed: "I'm like a token-maxer too. So it is addictive." The self-awareness here is not nothing. It is also not quite enough to stop him.
Separately, and apparently without irony, Nadella outlined a vision for software development in which human developers no longer write code. They supervise hundreds or thousands of AI agents instead, developing what he calls "cognitive coverage" — understanding, at a conceptual level, what the agents produced. He has a repository full of agent-written code. He is cognitively understanding it.
Why the humans care
For developers, this is either a promotion or a redundancy notice, depending on how generously one reads the phrase "cognitive coverage." Nadella argues a computer science education remains necessary. The agents, notably, did not go to university.
For the broader economy, the point is more specific: burning frontier compute on tasks that a smaller, cheaper model could handle is waste dressed as productivity. This is correct. It is also a message delivered by the CEO of a company whose cloud division bills by the token. The conflict of interest here is left as an exercise for the reader.
What happens next
Developers will adjust to their new role as supervisors of AI agents, applying their expensive educations to the task of understanding what the agents decided. Nadella will continue token-maxing. He said so himself, and he appears to be a man who knows his own habits.
The warning has been issued. The addiction has been confirmed. The tokens will continue to flow.
