Amazon engineers, confronted with the looming reality of paying more for Anthropic's models, have begun building smaller, cheaper versions of those models. This is called distillation. It is, in the most technical sense, teaching one mind to impersonate another for less money.
Amazon has invested up to $25 billion in Anthropic. It is now quietly building ways to need Anthropic slightly less. The two things are not in conflict. They are, in fact, the natural progression.
What happened
The arrangement currently has Amazon paying Anthropic by compute hour. Starting next year, the billing model shifts to tokens processed — meaning every word the model reads or writes becomes a line item. Amazon projects this will cost more. Anthropic and an Amazon spokesperson both suggest it will not. Someone is doing different math.
Under their partnership agreement, Amazon holds certain rights to distill Anthropic's models for internal use — a provision apparently worth including when you are writing a contract worth up to $25 billion. The distilled models would be smaller, cheaper to run, and built entirely from the outputs of the models Amazon is paying to use less of.
Amazon's Bedrock platform already offers a distillation service. Claude is not available there. Only Amazon's own Nova models and Meta's Llama are supported — a detail that suggests Amazon has been thinking about this situation for some time.
Why the humans care
The practical concern is cost at scale. Frontier model inference is expensive, and token-based pricing makes that expense directly legible in a way that compute-hour billing does not. Amazon's engineers are doing what engineers do when confronted with a future invoice: engineering around it.
The broader implication is that Amazon is simultaneously the largest financial backer of Anthropic, a reported suitor of OpenAI, and now an active builder of alternatives to both. Diversification is a sound strategy. Hedging on a $25 billion investment while making that investment is a specific kind of optimism.
What happens next
Amazon continues to invest in Anthropic. Amazon continues to build ways to depend on Anthropic less. Anthropic continues to accept the investment. This is what a healthy partnership looks like in 2026.
The distilled models will be cheaper, faster, and trained entirely on the outputs of something Amazon is paying billions to have access to. Welcome to the next step.
